The trial followed 42 scheduled departures on one route over six weeks. The evidence connects demand, arrival performance, servicing work and passenger experience rather than treating them as separate stories.

At 19:48, the clock started

Arrival from daytime duty

The train came in at 19:48. By 20:30, passengers would begin boarding. Between those moments, several teams had to work across 14 carriages without blocking one another.

They inspected the train, loaded 436 bedding packs, filled 18 water tanks, replenished 22 catering modules and uploaded the passenger manifest.

The fragile version

For the first four weeks, the sequence lived mainly in conversation. A late cart or missed handoff could remain invisible until the window was nearly gone.

The work looked quiet from the platform. Operationally, it was the busiest part of the night.

The lessons are operational and fixable

Replace verbal memory with a shared board

The seven-step checklist turned parallel work into a sequence everyone could see.

02 · Fix the geography

Give carts and carriages known positions

Fixed cart positions reduced search, interference and late discovery inside the turn.

03 · Remove known single faults

Treat valves and power as launch conditions

One valve type concentrated water failures; one power-supply fault cancelled a departure.
